How do I plan a migration from SAP Commerce to another platform?
In our previous article, we evaluated whether switching to SAP Commerce Cloud is worthwhile, or whether it makes more sense to change the ecommerce provider.
If you have decided to terminate SAP Commerce Cloud, the next step is planning the following actions. In this article, we describe how you can plan the migration from SAP.
Planning the migration to an ecommerce alternative.
1. Technical analysis
To understand the technical foundation, evaluate the following elements:
- SAP version
- Scope of custom code
- Database layer
- Hosting model
- Operator of the system
2. Surrounding system analysis
Which systems are currently connected? How should the integration on the target platform look?
- ERP, PIM, CRM, WMS, OMS, DAM, Payment, Marketing tools
- Type of integration (API, middleware, direct connection)
- Target state: What remains, what is removed, or what is replaced?
3. Data migration & data quality
Which data needs to be migrated, what is the quality—and what needs to be considered for GDPR compliance?
4. Cloud inventory
Which services are already running in the cloud (hosting, CDN, payment, backups)?
Review current contract structures and possible overlaps.
5. Middleware & integrations
Which middleware is in use—and what does this mean for performance, dependencies, and compliance?
6. Clarify business requirements
Which integrations are required (B2B/B2C, multi-shop, PIM, omnichannel)?
What requirements exist regarding performance, security, and operating costs?
7. License & cost analysis
Compare the current costs of SAP CC with the costs of the target platform—including migration effort and TCO comparison (“Total Cost of Ownership”) over 3–5 years.
8. Risk assessment & rollback strategy
Identify and evaluate critical risks. Define rollback scenarios and parallel operation for ongoing business operations.
9. Skills & partner selection
Inventory internal know-how, identify gaps, and decide for in-house development or an external system integrator.
10. Alternatives & migration plan
Compare platform options (SAP Cloud, composable commerce, open-source).
Create a migration plan with phases and a pilot project, define the testing strategy.
11. Change management & hypercare
Training for internal teams, go-live support, and a defined hypercare phase with monitoring and clear acceptance criteria.
